From Sketch to Loom: The Making of a Custom Rug


At Salam Hello, every custom rug begins long before the first knot is tied. It starts with choices about size, palette, texture and how the rug will live in a space.


From there, it moves through a series of careful stages shaped by artisan expertise, regional weaving traditions, and the slow rhythm of true handmaking.

For many clients, the process begins with one of our made-to-order collections, where an existing design can be tailored in size, color, pile height, or finishing details. Others begin with a fully custom design, created from scratch to suit a specific room or vision.

Whether starting from a collection or a blank page, the journey from idea to finished rug follows a thoughtful path.

Step 1: Defining the Direction

Every custom rug begins with a simple question: how should it live in the room?

From there, we begin shaping the foundation of the piece, thinking through the right size and proportions, the weave and pile, the color palette, and the finishing details that will best support the space. 

Placement matters too. A dining room rug needs to allow chairs to move easily, while a bedroom rug may call for a softer, more generous pile underfoot.

Step 2: Refining Palette and Texture

Color is one of the most important parts of the process. Wool can shift subtly through dyeing, washing, and light, so we work carefully to build a palette that feels grounded in the final interior.

During this phase we refine the full composition of the rug, finalizing the colors alongside pile height, knot density and texture, motif scale, and any border or finishing details. For fully custom designs, this is also when early sketches and references are refined together until everything feels aligned.


Step 3: Preparing the Rug for Production

Once the design is approved, it is translated into a working plan for the artisan team.

Depending on the complexity of the design, this may mean creating a detailed knot-by-knot guide, or a looser outline that allows the artisans to interpret the design from image to rug using their own expertise.

At this stage, we brief the artisans on color placement and measurements for each section, deliver the prepared wool, and work closely with our lead weavers to assign the right artisans to the project.

Because we work directly with our artisan partners, this stage becomes a true collaboration between design intention and weaving knowledge.


Step 4: Loom Setup

Before weaving begins, the loom must be prepared.

Threads are measured, tension is set, and the structure that will support the rug is carefully secured. It is a quiet but essential step, and the quality of the loom setup shapes the entire rug.


Step 5: Weaving by Hand

This is the heart of the process.

As the rug moves onto the loom, it takes shape knot by knot. Different techniques move at different rhythms, and larger or more intricate pieces naturally take longer.


Throughout the making process, we track production through our digital project management system and share updates every two to three weeks, allowing clients to follow along as their rug comes to life.

On the ground, each region’s lead artisan helps oversee production directly, and through the digital literacy training we have built around our bespoke project management platform, they are able to share progress with us in real time as the rug moves through each stage.

Step 6: Washing and Finishing

Once weaving is complete, the rug enters finishing.

Washing softens the wool, settles the fibers, and brings out the depth of the colors. It is often the moment when the rug fully comes to life.


Step 7: Final Review and Shipping

Before leaving Morocco, each rug undergoes a final quality review by our operations team. During this stage, we carefully assess size tolerance, weave consistency, finishing and edge work, as well as the overall balance and integrity of the piece.

Before packing, we share a final review with the client so they can see the finished rug and confirm everything looks as expected. It is a small but important step that helps ensure there are no surprises when the rug arrives.

Once approved, the rug is carefully packed and prepared for shipment, beginning its journey from the loom to your home.


What to Expect When Your Rug Arrives

When your rug arrives, you may notice a few natural characteristics, such as light creasing from transit, a subtle wool scent, or minimal initial shedding, all of which will ease as the rug settles into the space. Ongoing care guidance can be found here.

How Long Does a Custom Rug Take?

Timing depends on size, weave, and production schedules.

Made-to-order rugs from our collections are often more streamlined, while fully custom designs may require additional development time at the beginning.

Either way, a custom rug is created through a sequence of decisions, conversations, and careful handwork.
